    I failed at business until I understood this:  You’ll always be the bottleneck until you make yourself unnecessary. I used to work 16 hour days. It was ruining my health. My business plateaued, and I even lost friends. Until a mentor helped install one simple system that changed my mindset and gave me 20+ hours / week back. I used to think more time working = more success. But this new system showed me the real formula for growth: Right work + Right Team = Freedom Here’s the system I used to implement that formula and remove myself from operations in just 90 days. It seems overly simple, and almost no one does it.  But if you follow these steps you’ll cut your work hours in half. #1 - Audit your time. The reason I couldn’t scale was because I didn’t know where my time was truly going. Bookkeeping, chasing payments, writing proposals – all things I THOUGHT I had to do myself. But you can’t fix what you can’t see.  Getting clarity on where I was actually spending my time was the first step. Break your day into 15-minute blocks.  Track EVERYTHING. Do this for 2 months. Be relentless with it. When I did this it revealed that I spent 40% of my week on work that drained me. Even crazier - these were tasks that others could do at least 80% as well as I could. That’s where I started removing myself first. #2 - Eliminate the unessential This step gave me 15% of my time back instantaneously. If it doesn’t drive revenue or give you more energy → cut it. Low value meetings.  Prospects who never convert.  Tasks that don’t move the needle. Be ruthless. If you’re not sure what is essential – try unplugging everything from the wall and see what breaks. #3 - Automate anything that repeats We live in a time where you can automate most things with the right tool. If you can imagine it – it probably already exists. Here’s the tools I use for posting, email followup, lead research, etc.: - Hyperfury for X - Chat GPT for strategy - TextExpander for typing - Claude for content ideas My team runs operations. I run the future. #3 - Delegate what drains you Anything you’re doing, someone else can do at least 80% as well.  But they need the right systems to succeed. Give your team a single source of truth for how everything works in your business. Include loom videos that show your thinking process. Teach your team how your brain works. Yes, it will take time at first. But it will save you months of confusion and errors. Those 3 steps took me from 16-hour days, to a calm company that runs without me. This system works.     I've received a few questions on this, so thought I'd share 5 ways I'm using AI in my day-to-day at work to boost productivity, insight, and strategic clarity: Benchmarking: I use AI daily to quickly validate metrics and performance benchmarks. For instance, when reviewing email open rates, I ask ChatGPT (and other LLMs) for industry benchmarks segmented by email types, industries and content. This provides immediate clarity on performance against the rest, and I can see if we're good, great, or have work to do. This information was hard to find or non-existent before and instantly helps builld context. Thought Partner: LLMs elevate my strategic thinking. Whether analyzing competitors or drafting new strategies, I leverage AI to rapidly identify gaps, assess my thoughts against frameworks like "Seven Powers," and run game theory on them with competitive response and market players. It uplevels my thinking and leads to more comprhensive considerations. Deepening Customer Insights: By processing sales call transcripts and meeting notes through AI, I can surface customer pain points and uncover new insights, which improves my understanding of customer needs, sales blockers and messaging that otherwise would be hard to come by. Writing Partner: I use AI to power my writing process—from refining documents to constructing logical, concise, and compelling arguments. It helps draft outlines, provides examples and proof-points to reinforce my assertions, and streamlines my writing. All-in it makes my writing better and faster. Automating Daily Tasks: I use AI-powered tools daily to track competitors, monitor market trends, and check-in on things I care about. It never stops working and so I always have this information available as needed. Today, AI is integral to about half of my workday. And this is just the beginning—there's even more potential to unlock with automations such as reviewing and drafting replies for my emails, prioritizing which documents to review next, and automated meeting prep.     One major reason why sales reps miss quota: They don't spend enough time selling👇 In fact, they only sell 28% of their day. The other 72% are spent in non-selling activities. - Email and Slack - Internal meetings - Updating the CRM - Other types of busywork This is a massive problem. If you only move the needle 28% of the time... how are you supposed to get to your number? The solution: implement Pareto Time Management. Pareto's Law states: 80% of your results come from 20% of your activities. Here's how to implement that in your day to day: Step 1): Time Inventory For one entire week track how you spend your time. - Use a timer. - Fill out a spreadsheet. - Then categorize activities. The goal here is to create transparency and self-awareness. Step 2): Activity Separation Decide which activities have a direct revenue impact vs. which do not. - Build a table with 2 columns. - Revenue vs. non-revenue activities - Important: use your own best judgement here. Step 3): Time Blocking Now it's time to plan your next week. - Block sufficient time for revenue activities. - I recommend aiming for 50% (~20h) weekly. - Aim for more if you can. Important: Communicate this with your manager & team. This is change management. Step 4): Color coding - Use different colors for revenue vs. non revenue activities. - This will give you a better sense of time budgeting. Closing remarks: time management is a never ending effort.     AI Is Boosting Productivity—Even Before Full Automation Lands When people think about AI-driven productivity, they often imagine direct automation: tasks get replaced, workflows change, roles are eliminated. But that’s just one part of the story. AI is already driving measurable gains—even before full automation arrives. 1. Anticipatory hiring drag: When leaders expect automation in the next 12–24 months, they slow new hiring, pause backfills, and slow approvals—especially for entry-level roles. Even with only partial automation, the same workload is handled by fewer people. Output per worker rises. 2. Narrative pressure. Boards and investors are demanding AI-led efficiency. Even if the tools aren’t fully deployed, companies cut headcount or freeze hiring to meet those expectations. Again, teams get leaner. Productivity rises—not because AI is fully operational, but because the organization has tightened. 3. Quality over quantity. In many cases, AI improves the quality of output—fewer errors, faster turnarounds, better drafts—without changing headcount or output volume. That, too, is productivity. The bottom line: Fewer workers. Tighter operations. Faster cycles. These are real productivity gains—enabled by AI, but not dependent on it fully taking over.     “Most productivity advice is anti-thinking.” And that’s a big problem if your job is to think for a living. As a research analyst, I don’t get paid to tick tasks off a list. I get paid to ask the right questions, make connections others miss, and build clarity from chaos. But here’s what most productivity content tells you: 📍Block every hour. 📍Answer emails faster. 📍Finish that 20-slide deck in 2 hours. 📍Clear your to-do list by Friday. It sounds efficient. But it also squeezes out the most important part of research work: unstructured time to think. Some of my best insights came from: 🧠 Stepping away from the problem. 🧩 Reading something outside the brief. 🗺️ Mapping ideas on paper without a clear outcome in mind. Thinking isn’t a distraction. It is the work. If you’re in a role that demands insight, research, consulting, strategy, policy, then be careful of adopting advice built for output-maximization, not idea-generation. What helped me most wasn’t getting faster at delivery. It was getting more comfortable with ambiguity, and learning to sit with a messy idea until it took shape. ✨ You can’t rush breakthroughs.
